For me the biggest saving came from lowering my gif framerate to 8fps with ffmpeg and then optimizing and resizing with gifsicle. Are you doing the optimization in the browser or on the server?
Nice. The optimization removes pixels that don't change between frames, so if only a portion is moving you can get good compression on it. But in my case everything is moving so the framerate and dimensions became the bottleneck.
